The Ghosting Problem Goes Both Ways
India's recruiters are being ghosted. Candidates accept offers verbally, go silent, and join a competitor. Candidates complete interviews, send thank-you emails, and disappear. Candidates who were engaged right through the final round simply stop responding.
But here is what most organisations are not admitting publicly: they are also ghosting candidates. 53% of candidates have been ghosted by an employer at some point. 61% report being ghosted after an interview specifically — and that number is rising.
Callout: The relationship between candidates and employers in India has become mutual disengagement. Candidates ghost because they have other offers. Employers ghost because they are overwhelmed. Both sides are treating the other as a number — and both sides are paying for it in attrition, brand damage, and wasted cost-per-hire.
Why Candidates Ghost After Accepting
The most damaging ghosting happens after offer acceptance. A candidate says yes, goes through the joining formalities, and then does not show up on day one. Or disappears in the gap between offer and joining — a period that, with India's average time-to-hire of 42 days, can be weeks of silence from the employer's side.
What happens in that gap matters enormously. According to AceNgage's Candidate Engagement Programme data:
14% decline because interview discussions and offer details were not aligned
12% cite lack of communication during the hiring process
11% decline due to lack of follow-up post-interview
7% decline due to recruiter behaviour specifically
None of these reasons require a better salary or a better role. They require better communication.
What AI Is Doing — And Where It Falls Short
AI is now being deployed across the offer-to-joining gap. Automated check-ins, chatbot engagement, scheduled touchpoints. The technology exists to maintain candidate contact at scale without HR bandwidth.
But AI engagement in this window has the same problem as AI engagement everywhere else in HR: it is only as good as what it learns from. If candidates are declining for reasons organisations are not capturing honestly — role mismatch, communication gaps, competing offers — the automated engagement will not address the real friction.
Callout: 36% of new hires leave within 90 days because the role they found did not match the role they were sold during hiring. That is not a retention problem. That is a hiring communication problem that AI cannot fix without honest data about what candidates were actually told — and what they actually experienced.
What HR Leaders Should Do Differently
Assign ownership to the offer-to-joining gap. Someone specific should be responsible for every candidate from offer acceptance to day one. Not an automated system. A person.
Make contact within 3 days of offer acceptance. Not a templated email. A real conversation that confirms understanding of the role, salary, and joining process.
Run a meet-and-greet between the candidate and their team lead before joining. This is the single highest-impact intervention in the offer-to-joining period — and almost no organisation does it systematically.
Capture honest decline reasons. When candidates ghost or decline, find out why through a neutral channel. Internal recruiter follow-up produces polite answers. A neutral counsellor produces real ones.
Track your joining ratio by recruiter and by role. If certain roles or certain recruiters have consistently lower joining rates, the communication in that part of the process is broken.
The candidate who ghosted last month had a reason. You just did not capture it in a way that was honest enough to act on.
